What We Offer
White Cotton is the manufacturing partner for first-time clothing brand founders, Kickstarter creators, and startup fashion labels. We offer the lowest minimums in European manufacturing — 50 units per style — combined with a guided development process that takes you from concept to finished product, even without a tech pack or previous manufacturing experience.
How Startup Brands Begin Manufacturing in Portugal
Starting a clothing brand is exciting until you reach the production stage — and then it gets real. Most first-time founders have a strong creative vision but no idea how manufacturing actually works. They have designed logos, chosen colour palettes, built Instagram followings, maybe even sold mockups through pre-orders. But they have never written a tech pack, never sourced a fabric, and never navigated the gap between a design file and a physical garment. That is completely normal, and it is exactly where we come in. You do not need a tech pack to start working with us. Send us your reference images, sketches, or a mood board showing the silhouettes and aesthetic you are going for, and our pattern makers will translate that into production-ready technical specifications. The tech pack is something we develop together during the sampling process — not something you need to arrive with on day one.
Financial planning is where most first-time founders either overspend or underestimate. Here is a realistic breakdown of what launching a small collection costs. Sampling runs EUR 50–150 per style depending on complexity — a basic tee is on the lower end, a multi-panel hoodie with embroidery is on the higher end. A 3-style collection (tee, hoodie, crewneck) typically requires EUR 200–400 in sampling. Production at 50 units per style across 2 colourways (300 total units) runs roughly EUR 2,400–5,500 depending on fabric weight and decoration. Add trims (labels, tags, packaging) at EUR 200–500 for the run. Total realistic budget for a first collection: EUR 3,000–8,000. That range feels wide because it depends entirely on your choices — organic heavyweight fleece with 3D puff embroidery costs more than a standard cotton tee with screen print. We quote everything transparently so you know exactly where each euro goes before committing.
The scaling path from first order to established brand follows a predictable pattern, and understanding it from the start helps you plan inventory and cash flow. Your first order is 50 units per style — this is your market test. You are validating that real customers will buy your product at your price point. If 50 units sell within 4–8 weeks, you have signal. Your second order jumps to 100–200 units per style, and your per-unit cost drops 10–15% because setup costs (pattern making, digitisation, screen setup) are already paid. By your third or fourth order, you are at 200–500 units and your cost structure starts looking genuinely competitive. Many of our clients who started with that initial 50-piece run are now ordering 500+ units per style every quarter. The key insight: start small, prove demand, then scale. We hold your patterns, embroidery files, and fabric sourcing specs between orders, so reordering is fast and costs drop as volumes grow.
There are mistakes that nearly every first-time founder makes, and being honest about them upfront saves you money and frustration. The most common: ordering too many units of an unproven design. If your brand has never sold a garment before, ordering 500 units because the per-unit price is better is gambling, not business planning. Start with 50, sell them, reorder. Second mistake: choosing the wrong fabric weight for your product and climate. A 180 GSM tee feels premium on a hanger but tissue-thin on a body — most customers prefer 200–240 GSM for a quality hand-feel. A 680 GSM hoodie is extraordinary in winter but unsellable in May. We advise on weight selection based on what your target customer actually wears. Third mistake: underpricing. If your tee costs EUR 8 to produce and you price it at EUR 25, you have EUR 17 gross margin — but after packaging, shipping, payment processing, returns, and marketing, you might net EUR 4–6. Price for real margins from day one.
The first-order experience at White Cotton is designed to be straightforward even if you have never manufactured anything before. You send us your brief — this can be as polished as a full spec sheet or as rough as a screenshot of a hoodie you like with notes saying 'like this but in heavyweight, with my logo embroidered here.' We reply with a detailed quote. Once you approve, we develop a sample — typically ready in 7–12 days. You receive the sample, try it on, check the details. Most first samples need minor adjustments: a sleeve length tweak, a slightly different thread colour, a neckline revision. We make those changes and send a revised sample. Once you approve, production takes 3–5 weeks depending on the order size. Your dedicated production manager sends progress updates throughout, including fabric arrival confirmation, cutting photos, and pre-shipment quality check results. Factory visits are available for production clients — once samples are approved and bulk production is underway, you are welcome to see the process in person at our Barcelos facility, about 40 minutes from Porto airport.

Real Example
How We Delivered
Scenario
A first-time founder in London wanted to launch a unisex basics brand with 3 styles (tee, hoodie, sweatshirt) in 2 colourways. They had only a logo, a colour palette, and reference photos from Instagram. No tech pack, no manufacturing experience.
Solution
We developed all 3 patterns from their reference photos, recommended organic cotton jersey and French terry, created flat embroidered logos, and produced samples in 10 days. After one revision round, 150 units were produced across all styles.
Result
The founder launched on Shopify, sold out the first run in 6 weeks, and placed a 300-unit reorder. Total time from first email to delivered product: 8 weeks.

Common Questions
Frequently Asked
What is the minimum order quantity for a new brand?
50 units per style per colourway. For example, if you want a hoodie in black and grey, the minimum is 50 black hoodies + 50 grey hoodies = 100 total. This is the lowest MOQ available from a certified European manufacturer.
Do I need a tech pack to start?
No. Most of our startup clients begin with reference images, sketches, or mood boards. We develop the technical specifications and patterns as part of the sampling process. You approve everything before production begins.
How much does sampling cost?
Sample costs typically range from EUR 50–150 per style depending on complexity. This covers pattern making, fabric sourcing, and construction of a pre-production sample. Sample costs are credited back on orders over 200 units.
What is the process for a first order?
1) Send your brief (reference images, logo, and preferences). 2) Receive a detailed quote. 3) Approve the quote and pay the sample deposit. 4) We develop and send a sample for your approval. 5) Approve or request revisions. 6) Production begins with 50% deposit. 7) Garments delivered to your address.
What payment terms do you offer for startups?
Standard terms are 50% deposit on order confirmation, 50% balance before shipping. For first-time orders, we require the full sample cost upfront. After your first production run, we offer flexible terms based on order history.
Can you help me develop a full collection?
Yes. Our collection development service helps you define the number of styles, select fabrics, plan colourways, choose decoration techniques, and map your pricing. Many startups use this service for their launch collection.
